For an internationally operating automotive manufacturer, we supported the Salesforce rollout across more than 20 European markets with a comprehensive training and change management approach. Within 18 months, we enabled several hundred users in over 10 languages, localized the entire Salesforce environment, and sustainably embedded new ways of working. The result: a smooth go-live and high user adoption from day one.

The Challenge

The rollout of a new Salesforce environment across more than 20 European countries presented the project team with a structurally complex challenge.

On one side, an ambitious timeline — on the other, several hundred users with vastly different levels of prior knowledge, roles, and local process requirements.

For a large part of the workforce, Salesforce was completely new territory. The challenge therefore went beyond system training — it was about communicating an entirely new way of working.

At the same time, a significant number of email templates — including automated sales communications and customer-facing notifications — had to be translated and localized into more than ten languages, with technical accuracy, tone, and brand compliance ensured consistently across every language version.

The Solution

The starting point was a controlled pilot market where the training concept was tested under real-world conditions.

Participant feedback and observations from training sessions fed directly into further development. This iterative approach made it possible to not just replicate the concept across each new market, but to systematically sharpen it.

The resulting training format combined asynchronous learning formats, interactive e-learnings, screen recordings, and tailored Trailhead learning paths with synchronous in-person and online trainings per market. Training materials, manuals, and how-to guides were adapted to local processes in over ten languages. A central FAQ database served as a permanent self-service reference point and was actively maintained beyond go-live.

Change management was an integral part of the project approach. Weekly alignment formats with local contacts ensured a consistent flow of information and allowed resistance to be addressed at an early stage. Local key people were deliberately developed as multipliers — a decisive factor in sustainably embedding new ways of working at market level.

The Result

The effectiveness of the approach became evident immediately after go-live.

Within the first days, several hundred leads and opportunities were created in the system — a clear indicator of the user adoption and operational readiness achieved. Across all participating markets, the go-live proceeded without significant escalations. Post-rollout support demand remained well below initial expectations, thanks to high-quality self-service materials. Learning materials continued to see strong usage intensity months after go-live. The full localization of the Salesforce environment, including all email templates, was successfully completed in more than ten languages.
